Small shop · Big radar · Est. 2016
We know what sells before it sells out.
Little Fir Toys is a family-run specialty toy shop in Southern Oregon with one specialty: the sensory, squish and blind-box toys the internet falls in love with next. We stock them, we sell them to real kids every week, and we keep the books on every unit. This page is how that radar becomes a toy, from the first signal to a tested, landed, shelf-ready case pack.
Reading this because we are already talking? Skip to the six gates or the landed-cost math.
On the scope this season: six items we bought, pre-sold or restocked before they were easy to find.
Why a toy shop
The shelf is our research lab.
Design studios guess what will sell. We already know, because we buy it, sell it and count it every week. Three things a Little Fir project starts with that a slide deck cannot fake.
Radar
We watch drops, restock rumors, creator velocity and our own sell-through around the clock, because that is how we decide what to buy. When a glitter bao bun starts moving, we see it in our own carts and comments before it shows up in a trend report.
Rigor
Every unit we own lives in an append-only ledger with landed cost, sell-through, days of cover and a margin floor. A design brief gets the same math as a purchase order, so the toy that ships is the toy that pencils.
Reach
A drop list, a live-selling audience, and pre-orders that sell before the truck arrives. We can put a concept in front of paying customers in a single live show and read the reaction the same night.
On the radar this season
Real product, real sell-through.
Six items on the Little Fir shelf right now, and the play pattern that made each one move. This is the taste and the timing we bring to a brief.

How we work
Six gates between an idea and a shelf.
Every phase ends with a gate. If the toy does not clear it, we fix it or stop, before tooling money is spent. Durations are typical for an impulse-priced sensory or collectible toy; licensed or electronic items run longer.
Signal
We log what is moving: restock chatter, creator velocity, marketplace sell-through, and what our own drop list keeps asking for.
1–2 weeksDeliverable
Opportunity brief: category, shelf price, why now, the closest comparables and how fast they sold.
Gate
A real impulse price point, $5 to $25, and a reason to exist next to what already sells.
Brief
Play pattern, age grade, feature list, target shelf price and landed-cost ceiling, case pack and display format, packaging style: blind box, PDQ or carded.
1–2 weeksDeliverable
Spec sheet v1 and a cost model that works backward from the shelf price.
Gate
The cost model closes at target margin before anyone draws a final line.
Design
Sketches, sculpt or CAD, material and finish spec (TPR, PU foam, silicone, glitter gel, scent), colorways and chase variants, packaging dielines, quick prototypes.
3–6 weeksDeliverable
Engineering prototype, packaging mockup and concept boards you can put in front of a buyer.
Gate
Kids play with it. Adults answer one question: would you pay this price for it?
Source
Factory shortlist and RFQ, MOQ, tooling and lead time, FOB quotes, pre-production samples, materials pre-screened before anything ships.
4–8 weeksDeliverable
Sourcing sheet, landed cost v2 and a production timeline with the dates that matter.
Gate
Pre-production sample approved and landed cost at or under the ceiling.
Test
Third-party testing at a CPSC-accepted lab, tracking labels, Children's Product Certificate, then a pre-shipment inspection to AQL. Runs alongside production.
2–4 weeksDeliverable
Test reports, the certificate, and an inspection report with photos.
Gate
Certificate issued and inspection passed before the container leaves.
Launch
Pre-orders as the first demand read, a drop-list launch, live selling shows, and 30 days of sell-through and price observations.
OngoingDeliverable
Launch plan, then a day-30 sell-through report that feeds the reorder or the v2.
Gate
Reorder, revise or retire, decided on numbers, not on a feeling.
Sourcing
We source the way we already buy.
Little Fir buys from brands and their authorized distributors every week, so the sourcing side of a design project is our day job, not a new department.
-
Brands and authorized distributors first.
Wholesale accounts, net terms, real invoices. Never grey market, never opened returns. We respect MAP and every brand's channel rules.
-
Factory-direct for original designs.
Shortlists built from the vendors behind the categories we already sell, quoted FOB, sampled twice before tooling is cut.
-
Every unit on the ledger.
Purchase orders reconcile to receipts; receipts reconcile to the shelf. Landed cost is a number in a sheet, not a guess in a meeting.
Landed cost, worked backward
Landed = FOB unit price + freight + duties and tariffs + inbound handling + a defect allowance. A factory quote has to clear the ceiling with all five in it, or the brief goes back to phase 2.
Illustrative numbers for a sensory squish at the price band we sell in. Toy duty and tariff rates (HTS 9503) have moved repeatedly, so we model the ceiling at current and pending rates and keep both in the sheet.
Safety and compliance
Safety is a gate, not a checkbox.
Nothing ships to a shelf, ours or yours, without the paperwork a buyer will ask for. For squish and gel toys we also spec seam strength, fill material and scent compounds, because that is where problems start.
- ASTM F963 toy safety standard: mechanical, flammability and chemical
- CPSIA total lead, lead in paint and phthalates
- Small parts and age grading (16 CFR 1501), with the right choking-hazard warning on pack
- Permanent tracking label on the product and the packaging
- Children's Product Certificate from a CPSC-accepted lab, on file before shipment
- California Proposition 65 review of materials and finishes
- Pre-shipment inspection to AQL, plus our own sample pull when the shipment lands
- Authenticity on licensed and branded items: sealed, genuine, sourced through the brand's own channels
What we design best
Where our radar is sharpest.
Sensory and squish
Slow-rise, glitter gel, color-change, scented, crunchy. Stress balls and tactile fidgets kids carry in a pocket.
Surprise and collectible
Blind boxes, chase variants, collect-and-trade lines, reveal mechanics that make the second purchase automatic.
Seasonal drops
Halloween glow, holiday exclusives, advent calendars. Short windows, tight quantities, a reason to buy now.
Counter and display
PDQ 12-packs, mystery displays and case packs sized for independent retail, where impulse lives.
Ways to work together
Bring a category, a hunch, or a finished design.
Concept to shelf
We run all six gates and hand you a tested, landed, shelf-ready SKU with the numbers behind it: spec sheet, sourcing sheet, test reports, launch read.
Sourcing and landed cost
You have the design. We build the factory shortlist, sample it, test it and land it at a cost that clears the ceiling, with the tariff math kept current.
Radar brief
A recurring read on what is moving in sensory, squish and collectibles, with sell-through and price observations from our own shelf, not a trend report.
